Activation metrics fail when they describe a click instead of a moment of value. Teams then optimise for the click and wonder why retention does not move.
In workshop we ask people who use the product daily to describe the first time a new user would say the product helped. That sentence becomes the activation story.
Only after the story is agreed do we map events. Often the story requires two or three signals in sequence — that is fine, as long as everyone can explain them aloud.
When leadership later asks “are we activating?”, the room answers with the same story. That alignment is the real deliverable.
